Unlocking the Hidden Power of Unconscious Competence

Have you ever had a moment where you said something in passing, and the person across from you lit up with excitement, saying, “That’s brilliant!”? For a split second, you might have felt flattered, but then the thought crept in: Doesn’t everyone know this?

This happened to me recently during a conversation with a client. I was sharing a leadership model that, to me, felt completely natural—something I didn’t even think about anymore and just applied in my day to day. But to them, it was a profound insight that shifted their approach entirely.

That moment hit me hard. It reminded me of how much of our knowledge, as experienced leaders, falls into the category of unconscious competence—the skills and insights we’ve mastered so deeply, they operate on autopilot. And while that’s a sign of expertise, it’s also a leadership blind spot.

If we’re not careful, unconscious competence can cause us to:

      • Assume others already know what we know.
      • Skip over steps or explanations, leaving our teams in the dark.
      • Undervalue the unique expertise we bring to the table.

 

It’s not just about missing opportunities to share wisdom—it’s about missing opportunities to lead more effectively. So, let’s dive into the idea of unconscious competence, why it matters, and how we, as leaders, can harness it for good.

What Is Unconscious Competence?

Unconscious competence is the fourth and final stage in the Four Stages of Competence, a framework developed by psychologist Noel Burch:

1️⃣ Unconscious Incompetence: You don’t know what you don’t know.
2️⃣ Conscious Incompetence: You’re aware of what you don’t know and actively work to fill the gaps.
3️⃣ Conscious Competence: You’ve mastered the skill, but it requires effort and attention.
4️⃣ Unconscious Competence: The skill becomes second nature; you do it instinctively without thinking.

Reaching unconscious competence is a hallmark of expertise. It’s where years of practice and experience come together to create effortless proficiency. But therein lies the challenge: when something feels effortless, we often don’t realise how valuable it is—or how much it could help others.

Why Unconscious Competence Matters in Leadership

As leaders, unconscious competence can be both our superpower and our Achilles’ heel. Here’s why it matters:

1. It Impacts Communication

When we skip steps or assume knowledge, we unintentionally leave gaps in our communication. For example, you might deliver a project brief assuming everyone understands the strategy behind it, only to find your team heading in the wrong direction.

2. It Limits Mentorship Opportunities

Your unconscious competence could be the key to helping someone else grow—but only if you’re aware of it. If you’re not intentionally sharing your expertise, you’re missing opportunities to develop your team.

3. It Hinders Self-Reflection

Unconscious competence can make it easy to undervalue your own strengths. When something feels obvious to you, you might dismiss it as “no big deal,” when in fact, it’s a unique asset that sets you apart.

The Cost of Overlooking Unconscious Competence

Let’s talk about the real cost of leaving unconscious competence unchecked.

Imagine a leader who has mastered the art of conflict resolution. They instinctively navigate tense situations, calming tempers and finding common ground without a second thought. But because they operate on autopilot, they don’t teach their team how to replicate this process.

What happens? Their team struggles to manage conflicts independently, bottlenecks form, and the leader becomes the go-to “fixer.” It’s a vicious cycle that burns out the leader and stifles team growth.

Now, think about how often this might happen in your own leadership. What unconscious skills or insights are you keeping to yourself, simply because you haven’t recognised them?

How to Harness Unconscious Competence Effectively

The good news? With intentionality, you can turn unconscious competence into a leadership strength. Here’s how:

1. Reflect on Your Strengths

Take a moment to think about what you’re naturally good at. What do people frequently come to you for? What do you find yourself explaining over and over? These are often clues to areas where you’re operating on autopilot.

Try This: Write down three skills or areas of expertise that feel “obvious” to you but might not be obvious to others. Reflect on how you could share these more intentionally.

2. Break It Down

Once you’ve identified areas of unconscious competence, practise breaking them into steps. Ask yourself: How did I learn this skill? What steps do I take, even if I don’t think about them?

Example: If you’re great at navigating tough conversations, think through the steps you follow. Do you start by building rapport? Do you pause to listen more than you speak? Write it down, and use it as a teaching tool for your team.

3. Encourage Questions

Create an environment where your team feels comfortable asking questions—even about things that seem “basic.” Their curiosity can help you uncover the knowledge you’ve been overlooking.

Pro Tip: When someone asks, “How did you do that?” resist the urge to brush it off with “Oh, it’s nothing.” Instead, take the time to explain your thought process.

4. Document Your Knowledge

Whether it’s through training sessions, team meetings, or simply jotting down processes, capturing your unconscious competence makes it accessible to others.

Bonus: This practice isn’t just helpful for your team—it’s a great way to reflect on and celebrate your own expertise.

5. Use Feedback as a Mirror

Ask your team or colleagues for feedback on what they’ve learned from you. This can shine a light on areas where you’re unconsciously competent, helping you see the value you bring.

Practical Tips to Build Awareness

Here are a few easy ways to integrate this practice into your daily leadership:

      • Keep a Journal: At the end of each week, jot down one thing you taught someone or one insight you shared. Over time, patterns will emerge.
      • Ask “Why?”: When someone praises your work, dig deeper. Ask, “What specifically was helpful?” This can reveal what you’re unconsciously good at.
      • Schedule Reflection Time: Block 30 minutes each month to review your wins and consider what skills or insights contributed to them.

Why This Matters

Unconscious competence isn’t just about the skills we’ve mastered—it’s about the impact we have on others and ourselves as we navigate the leadership journey. By recognising our own unconscious competence, we unlock the ability to do two critical things:

1. Sense-Making for Yourself

Leadership isn’t linear, and neither is growth. As the diagram illustrates, moving through the change curve of competence building involves cycles of denial, fear, resistance, and testing before reaching mastery. By reflecting on our journey through these stages, we better understand our strengths and the work it took to develop them. This sense-making gives us clarity, helping us to value what we bring to the table and how far we’ve come.

For example, that moment of openness—when you accepted that you needed to develop a new skill—was the starting point for your conscious competence. Remember the effort it took to practise that skill until it became second nature? Acknowledging that journey builds confidence and appreciation for your capabilities. 

2. Sense-Making for Others

As leaders, our role is often to guide others through their own competence-building curve. Understanding this process allows us to recognise where our teams are in their journey. Are they resisting change because they’re still in the denial or fear stages? Are they testing new behaviours but struggling to integrate them?

When we see these stages clearly, we can better support and empathise with our teams. Instead of rushing them to the finish line, we meet them where they are—providing encouragement, resources, and feedback that align with their current stage.

For example, if a team member is in the resistance phase, it’s not about pushing harder but about helping them move to acceptance by clarifying the “why” behind the change. If they’re testing new skills, celebrating small wins can build confidence and momentum.

The Ripple Effect

Recognising the stages of competence and embracing unconscious competence as a leader creates a ripple effect. It builds trust, fosters growth, and sets the foundation for a culture of learning. By making sense of our own journey, we lead with authenticity. By supporting others in theirs, we unlock their potential.
